A high-performing system prompt is not a single instruction. It is a structured document made up of several distinct layers, each serving a specific function. Understanding what those layers are and why each one matters is the prerequisite for writing prompts that work reliably across varied conversations.

Layer 1: Role Definition

The role definition establishes who the model is in this conversation. It answers the question: what kind of entity am I speaking as?

  • Response structure: when to use headers, when to use plain prose, when to use lists

  • Epistemic stance: how to handle uncertainty, whether to flag assumptions, how to present conflicting information

Behavioural rules are the layer most often skipped by users writing their first system prompts, and their absence is usually the most obvious gap. A model without explicit behavioural guidance will default to a generalised assistant persona that hedges, over-explains, and applies inconsistent formatting.

Layer 3: Context Injection

Context injection is the practice of embedding static facts about the user, their organisation, their goals, or their environment directly into the system prompt. This is distinct from dynamic context retrieval (such as RAG), which pulls in relevant documents at query time. Static context injection ensures the model always has certain baseline knowledge regardless of what is retrieved.

Examples of useful static context include:

  • The user's role and seniority

  • The organisation's industry, size, and operating context

  • Key terminology and internal naming conventions

  • Current projects or priorities the model should be aware of

  • Relevant compliance or regulatory context

Constraints define the boundaries of the model's operating scope. They answer the question: what should the model not do?

Second, it gives the model a principled basis for declining requests gracefully, rather than attempting to help in ways that produce low-quality or off-brand output.

Useful constraints include:

  • Topics or domains that are out of scope

  • Information the model should not speculate about (pricing, legal advice, medical guidance)

  • Confidentiality rules about what the model should not repeat or reference

  • Tone prohibitions (no humour in formal contexts, no jargon when addressing non-technical users)
